Purpose

Launch the ASG “Operating System” rollout: tiered services, enforced workflows, and a single hub for training + resources to increase efficiency and scale volume.

Top Signals

  • 2025 performance was strong, but the operating model is too a la carte and chaotic to scale.

  • 2026 is positioned as the year of improvement, efficiency, transparency, and system adoption.

  • Growth target is aggressive (path to $500M), requiring standardization and compliance with the new systems.

  • Backlog is a workflow problem: more self-serve templates/checklists for lower tiers; more personalized support reserved for higher tiers.

Decisions Made

  • Launch date set: February 1, 2026 = tier-based services go live (admin + marketing differences by tier).

  • Tier structure enforced: Senior vs Junior support levels defined; “emerging tier” acknowledged but not covered in this meeting.

  • Senior definition: ~$10M+ annual production; Junior definition: ~$5M–$10M annual production.

  • Service allocation by tier:

    • Seniors: priority marketing + deeper contract-to-close + listing support.

    • Juniors: limited contract-to-close (templates/checklists), training/one-offs for listings (no drafting), standardized marketing templates to self-execute.

  • MLS credit expectation: transactions credited to the MLS team ID only (explicitly tied to tier expectations).

  • Follow Up Boss is non-optional: checklist usage + timely CRM updates are required for visibility and support delivery.

  • Probation enforcement: full-time agents below $5M/year enter a 90-day probation with KPI targets (notably outbound touches tracked in Follow Up Boss) and weekly action plans/targets.

  • Everything in writing: requests/workflows must be documented to eliminate miscommunication and make work trackable.

  • ASG Hub becomes the source of truth: website login hub for meetings (recordings/transcripts/summaries), training, SOPs, templates, FAQs, team updates, events, resources.

Monthly Standards to Enforce (January, Pre-Launch)

  • Hub Adoption Standard: accounts created; hub checked for updates; subscribe to hub updates.

  • Workflow-in-Writing Standard: all admin/marketing requests submitted through the defined workflow so status is visible and auditable.

  • CRM Visibility Standard: Follow Up Boss checklists used so admin/TC can verify status without full involvement.

  • Meeting/Training Attendance Standard: mandatory meetings/trainings remain mandatory across tiers.

Action Items

  • Ellyn + Admin/Ops: finalize tier service menus (contract-to-close + listing support) and publish templates/checklists; define probation KPIs and outbound-touch targets.

  • Tim + Marketing: publish marketing tier deliverables (priority vs standard templates) and ensure self-serve templates are ready for juniors.

  • Tim + Platform: stand up ASG Hub structure (meetings, recordings/transcripts/summaries, SOPs/templates/FAQs, updates, events, resources) and enable email subscription for updates.

  • Team: follow the documented request workflows; use Follow Up Boss checklists; attend mandatory trainings.

  • All Agents: schedule 1:1 strategy session; complete account setup when invited.
